Implementation consultants spell success or disaster

Choosing the right consultant for any business implementation will determine whether or not such an implementation is a success. It does not matter how brilliant the product is, if the implementation is not handled effectively, efficiently and professionally, the results will be disastrous.

Within the realm of SAP Solutions, there are two different categories of consultants; functional consultants and technical and integration consultants. The aim of any consultant should be to align the existing business processes with the SAP solution being implemented. This means the relevant consultant should understand not only the software being installed, but also the business processes and industry in which the business functions.

For this reason there can never be a "one size fits all" approach to selecting consultants; if the consultant does not understand the business and its industry, no matter how well it understands the SAP solution, the incorrect information will be given, leading to implementation failure.

When selecting a consultant, it is important to check whether that consultant is certified to provide SAP consultation and that such certification's module of expertise is applicable to the specific implementation. Although tertiary education is not an absolute requirement, this does indicate that the consultant has some on-hand practice and experience, as universities or training academies usually include practical assignments throughout the duration of the studies.

Other than education, there are certain key characteristics or traits to look out for to enable the best possible selection of a consultant. Firstly, it is important to check that the consultant's knowledge is technically sound. This can be done through checking references, credentials and whether the consultant has a proven track record. It is most beneficial to select a consultant that has broad knowledge of all modules, but is an expert in the module being implemented, as this will aid integration. In order to do this, the consultant will need to understand the importance of, and the need for, integration.

Secondly, it is important to establish whether the consultant will fit into the workplace where the implementation is to be handled. Establish what the workplace dynamics are and then determine whether the consultant can work within the company's ethos and culture. If there is no fit between the consultant and the workplace dynamics, it could make the implementation more difficult.

Lastly, a consultant should be confident without being arrogant. This lends itself to the consultant being humble and able to listen carefully to the client's needs. This is vital to ensure the consultant will correctly identify and understand what the client requires, so as to ensure client satisfaction. This will also be of great advantage when dealing with difficult clients or handling conflict.

A proven and successful process to use when selecting a consultant includes certain steps. The first is to build a database of SAP consultants and to develop a strong network in the market of both companies and individuals. Potential consultants can then be selected from these databases or networks. Once a consultant is selected, it is important to screen the consultant's curriculum vitae as would be done for recruitment purposes. A first interview should then be set up to determine whether that person would fit in at the client's offices. If there seems to be a good fit, a second interview is held to determine the consultant's technical ability, and this would typically include a development test or technical competency based review of the consultant's soft skills. If the consultant is deemed competent, then s/he can be introduced to the client for a final interview.

Should the incorrect consultant be chosen to handle a business implementation, the most costly consequence would be that the deadlines would need to be moved, effectively delaying the entire project. Because implementation is an integrated system, the failure of one consultant causes a ripple effect throughout the entire project, resulting in much financial damage. There is also considerable time lost, while the SAP solution supplier's brand and reputation are harmed.

Business solution implementation is a technical procedure, but one that will reap many benefits for the company if handled correctly. Selecting a qualified and experienced consultant is essential to the success of such an implementation and should be the responsibility of the SAP solution supplier or consultant.
