A task is completed. A document is updated. A recommendation is executed. Yet no one recalls approving it.
Eventually, someone suggests: “The AI must have done it.”
Until recently, trust in the workplace was relatively simple. People made decisions and systems executed them. Trust was built on knowing who performed an action, what their role was and the boundaries of the systems they operated within.
That model is evolving.
Today, AI systems and agents are increasingly empowered to act on behalf of individuals – drawing on data from across the organisation and making decisions without direct human input at every step. In this environment, trust can no longer depend on knowing who clicked a button. Instead, it must be anchored in understanding:
- Who or what is authorised to act.
- What data they can access.
- How their actions are governed and controlled.
Together, these elements form what we call the AI Trust Triangle:
- Identity
- Data security
- Governance
This represents a fundamental shift – from trusting individuals in the moment to trusting that systems, access controls and policies are designed to prevent unintended or unauthorised outcomes, whether human or AI-driven.
Identity: Expanding beyond the human
Traditionally, identity management focused on employees, partners and contractors. In an AI-enabled organisation, that definition must broaden.
AI agents, applications and services now operate as active participants within the enterprise. Each requires a clearly defined identity that establishes:
- What or who it represents.
- What it is permitted to do.
- Where those permissions originate.
Without this clarity, accountability quickly becomes blurred – making it difficult to trace actions or explain outcomes. And when actions cannot be clearly attributed, trust deteriorates just as quickly.
Data security: Defining boundaries, not just protection
The reliability of AI is directly tied to the data it can access.
When AI systems are over-permissioned – or exposed to inappropriate data sets – trust can erode rapidly. Even in the absence of a breach, the perception that AI may have visibility into sensitive information can create hesitation and resistance among users.
In practice, modern data security is no longer just about protecting files. It is about setting clear, enforceable boundaries around:
- What data AI can access.
- How that data can be used.
- The context in which it is applied.
- The users or functions it supports.
Establishing trust requires a disciplined approach. Organisations should focus on:
- Identifying sensitive and high-risk data.
- Aligning access with role, context and legitimate purpose.
- Preventing AI from crossing functional or sensitivity boundaries.
- Applying least-privilege principles to AI access.
- Monitoring for anomalies or unexpected behaviour.
When these controls are in place, AI becomes far easier to adopt – because users have confidence that it will operate within clearly defined limits.
Governance: Making control explicit
If identity determines who can act, and data security defines what can be accessed, governance determines how AI behaves.
In an AI-driven environment, governance can no longer remain implicit or assumed. It must be clearly articulated and actively enforced.
Effective governance includes:
- Defining which tasks AI is authorised to perform.
- Establishing when human oversight or approval is required.
- Ensuring decisions and actions can be explained and audited.
- Continuously validating that AI behaviour aligns with organisational policy and risk appetite.
Without governance, even well-designed identity and data controls can drift out of alignment with real-world usage. With it, organisations gain transparency, accountability and confidence in AI-driven outcomes.
Building trust by design
As AI becomes embedded in day-to-day operations, trust must be engineered – not assumed.
By strengthening identity frameworks, tightening data boundaries and formalising governance, organisations can move from reactive control to proactive confidence. The result is an environment where AI enhances productivity without compromising security, compliance or user trust.
